We've worked across enough verticals now — legal, healthcare, education, hospitality, media — to see the same mistakes replay with eerie consistency.

Mistake 1: Confusing a Tool Call with an Agent

An agent has goals, memory, and the ability to adapt its behavior. A tool call is just a function. Calling a function from a language model is not an agent; it's a fancy cron job. The mistake is stopping there and calling it done.

The test: can the system learn from its mistakes? Can it change its strategy tomorrow based on what happened today? If not, you don't have an agent.

Mistake 2: No Feedback Loop

Every real intelligence improves over time. Most AI deployments are static at launch. The model gets tuned once, the prompts get optimized once, and then the system atrophies relative to the business it's supposed to serve.

A proper training loop means humans are reviewing outputs, flagging failures, and that signal is making its way back into the system — whether through fine-tuning, retrieval augmentation, or behavioral guardrails.

Mistake 3: Building on Sand

LLM APIs change. Model providers sunset versions. Context windows shift. Teams who build their entire business logic inside the model call are one API update away from a crisis.

The right move is to build the invariant layer — memory, state, orchestration — on infrastructure you control, and treat the model as a swappable component.

This is what we mean by "digital brains, not chatbots." The brain persists. The mouth can be swapped.
